Les pressions \u00e9taient constantes \u2014 r\u00e9pondre \u00e0 l\u2019\u00e9volution du secteur, g\u00e9rer des demandes influenc\u00e9es par des enjeux r\u00e9gionaux et soutenir la transition vers un nouveau ministre et un nouveau sous-ministre. Michelle et ses directeurs g\u00e9n\u00e9raux se retrouvaient absorb\u00e9s par des journ\u00e9es remplies de t\u00e2ches transactionnelles, avec peu de temps pour r\u00e9fl\u00e9chir strat\u00e9giquement. \u00c0 travers l\u2019organisation, on ressentait un essoufflement et une baisse de motivation.<\/p>\n<p><strong>L\u2019approche de coaching<\/strong><br \/>En collaboration avec un coach\/facilitateur d\u2019ExCo2, Michelle a clarifi\u00e9 son objectif : renforcer l\u2019alignement de son \u00e9quipe de direction autour de la vision, de la strat\u00e9gie et des priorit\u00e9s. Elle souhaitait \u00e9galement instaurer une compr\u00e9hension partag\u00e9e de la culture organisationnelle qu\u2019ils aspiraient \u00e0 construire.<\/p>\n<p>Le coach a propos\u00e9 une d\u00e9marche en trois phases, \u00e9tal\u00e9e sur plusieurs mois :<\/p>\n<ol>\n<li>\u00c9coute et diagnostic: rencontres individuelles avec chaque directeur g\u00e9n\u00e9ral afin de recueillir leur point de vue \u2014 sur la situation, la dynamique entre \u00e9quipes et le soutien attendu de Michelle.<\/li>\n<li>Retraite strat\u00e9gique d\u2019\u00e9quipe: une journ\u00e9e hors site consacr\u00e9e \u00e0 l\u2019exploration du contexte organisationnel, des pressions de changement, de l\u2019\u00e9tat futur souhait\u00e9 et des priorit\u00e9s n\u00e9cessaires pour y parvenir. L\u2019\u00e9quipe a conclu en d\u00e9finissant un r\u00e9cit commun articulant le pourquoi, le quoi et le comment de leur travail collectif.<\/li>\n<li>Suivi et consolidation: un accompagnement individuel et collectif visant \u00e0 aider chaque directeur g\u00e9n\u00e9ral \u00e0 reproduire ce m\u00eame alignement au sein de sa propre \u00e9quipe.<\/li>\n<\/ol>\n<p>Tout au long du processus, Michelle et son coach se sont rencontr\u00e9s p\u00e9riodiquement pour r\u00e9fl\u00e9chir aux changements observ\u00e9s \u2014 en mati\u00e8re d\u2019engagement, de collaboration et de responsabilisation \u2014 et identifier comment renforcer les comportements positifs \u00e9mergents.<\/p>\n<p><strong>Les r\u00e9sultats<\/strong><br \/>\u00c0 mesure que les membres de l\u2019\u00e9quipe de direction ont utilis\u00e9 le r\u00e9cit commun pour mobiliser leurs \u00e9quipes, un nouvel \u00e9lan s\u2019est install\u00e9.
